Here's the thing that took me a few painful years to learn: the cheapest multihead weigher on paper often turns out to be the most expensive one in your facility.
I manage purchasing for a mid-sized snack food packager—roughly $1.2M annually across 8 different machinery vendors. When I took over procurement in 2020, I was pretty naive. I thought my job was to get the lowest price on the spec sheet. Match the head count, match the bag size range, match the speed—done. Easy, right?
I was wrong. And that mistake cost us about $18,000 in the first year alone.

It's tempting to think you can just compare 'bagging speed' or 'weigher accuracy' as published specs. But identical numbers from different vendors can result in wildly different outcomes. The 'always get three quotes and pick the cheapest' advice ignores the transaction cost of vendor evaluation and the value of established relationships.
Why Speed and Accuracy Often Lie on the Spec Sheet
Actually, I should clarify something. Published speeds for a VFFS bagger—say, '60 bags per minute'—are almost always measured under ideal conditions. Perfect film, perfect product flow, perfect temperature and humidity. Real-world speeds? More like 40-45 BPM for most operators. Maybe 50 if everything lines up.
The same goes for multihead weigher accuracy. A spec might claim '±1g accuracy,' but that's often for a specific product with a specific density. Try running banana chips through it (which are irregular and sticky) and you might see ±3g or worse. The quality was actually pretty good for the price, but the specs oversold the real-world performance.
This was true 10 years ago when the gap between published specs and real-world performance was smaller. Today, with more automation and tighter tolerances, the gap can actually be wider if the vendor hasn't updated their testing methodology.
The 'Best' Vendor Is Often the One Who Answers the Phone
Honestly, this is the most underrated factor. A packaging machinery manufacturer that's great on paper but takes 48 hours to answer a support ticket is a liability.
When our VFFS bagger went down during a peak production run for a new client (ugh), we needed a remote diagnostic within hours. The vendor who gave us the best price quoted 3-4 days for a callback. The vendor we'd paid a bit more for? They had a tech on the line within 45 minutes. The cost of that downtime would have eaten the price difference for the next 2 years.
I now ask every new vendor: 'What's your typical response time for a production-down issue?' If they don't have a clear answer, that's a red flag.
A Practical Framework for Choosing Packaging Machinery
After several years of trial and error (and a misstep or two that cost us), I use this basic approach now:
- Step 1: Write down your actual production conditions—not ideal ones. What's the typical humidity? Do operators have 2 days or 2 hours for training? What's the changeover frequency?
- Step 2: Ask for references from companies with a similar setup to yours. Not just 'happy customers'—specifically ones who run the same type of product (e.g., banana chips, powders) on a similar line.
- Step 3: Insist on a trial run with your actual product and packaging film. If the vendor won't do it, consider it a warning sign.
- Step 4: Calculate total cost over 3 years, not just purchase price. Include estimated integration, training, and downtime costs.
Switching to this more rigorous evaluation process cut our integration issues significantly. Our accounting team also saved roughly 6 hours monthly in dealing with purchase order discrepancies—because we had fewer change orders and unexpected costs.
Industry standard benchmarks you can reference: Accredited third-party tests like those following ASTM D4169 for package integrity can provide more reliable performance data than manufacturer spec sheets. Similarly, checking for ISO 22000 compliance (for food contact) is a good baseline for food packaging machinery.
When the 'Cheapest' Option Actually Works
I don't want to sound like the low-cost option is always a trap. It's not. There are situations where a budget-friendly machine makes sense:
- You have a dedicated team with deep technical experience who can handle integration in-house
- The machine is for a non-critical, low-volume production line where downtime is acceptable
- You have a strong relationship with the vendor and they're transparent about limitations
- The product is stable and non-proprietary (e.g., standard powders, not irregular snacks)
But for a core production line handling your flagship product? I wouldn't risk it. That's a lesson I won't need to learn a second time.
